'We Don't Do That' Is the Most Professional Thing an Automation Supplier Can Say

I've been handling drive and motion control orders for eight years. In that time, I've personally made—and documented—11 significant mistakes that added up to roughly $18,500 in wasted budget. Some were my fault. Some came from suppliers who said "yes, we can handle that" when they couldn't. All of them taught me the same lesson.

Here's the opinion I earned the hard way: "we don't do that" is the most professional thing an automation supplier can say. A vendor who knows their boundaries will get more of my money in the long run than one who claims to do everything. I've got three stories that prove it.

Mistake #1: The bypass wiring diagram that looked right

In my first year, 2018, I ordered a Danfoss VFD FC 102 with a bypass for a critical HVAC pump. I'd spec'd Danfoss drives before, but never with a bypass option. So I asked the vendor for a Danfoss VFD with bypass wiring diagram.

The distributor—a well-known generalist—sent me a generic diagram within the hour. It looked right. Standard contactor, isolation switch, control wiring to the drive. I checked it once, checked it again. My supervisor approved it. We installed it.

It was wrong.

The FC 102 terminals matched, but the bypass interlock circuit didn't work the way the diagram showed. When maintenance cycled the bypass during a line changeover, the drive control board took a surge it shouldn't have. One fried control board. One emergency service call on a Saturday. A pump running in uncontrolled bypass all weekend because we couldn't safely switch it back to drive mode.

That mistake cost $2,700 in service and replacement parts, plus a 3-day remediation. But the real lesson wasn't about wiring. It was about the vendor: they were excellent at moving boxes, but they didn't have deep Danfoss VFD expertise. And instead of saying "the FC 102 bypass is a common gotcha—let me get our specialist on the phone," they sent a diagram that looked like what I asked for.

I do not blame them for not knowing everything. I blame them for not knowing their limit. A specialist who admits a gap is safer than a generalist who doesn't think they have one.

Mistake #2: The Kollmorgen servo motor that wasn't

In September 2022, I needed a Kollmorgen servo motor for a packaging line retrofit. The original motor was dead, production was stalled, and three vendors quoted replacements within 24 hours.

I chose the one with the fastest delivery and the lowest price. I gave them the part number, said "Kollmorgen servo motor, 480V, same flange." They said "no problem," shipped it, and it didn't work.

The original was a 2-phase servo motor—an older control configuration, fundamentally different from the brushless AC servo motors Kollmorgen builds today. I saw "2 phase" on the nameplate and assumed a modern servo drive would handle it. It couldn't. The torque curve was wrong, the feedback was incompatible, and the drive tripped on overcurrent every time we tried to run it.

The supplier took the return, but I ate the restocking fee and expedited the correct replacement. $890 wasted plus a 1-week production delay. The frustrating part: the first question I should have asked was "is this a 2-phase servo motor, and do you actually spec those?" I didn't ask because they sounded so confident. And they didn't ask about my application because they were too busy saying yes.

That's the boundary problem in both directions: I assumed they had the expertise, they assumed any servo motor would work. Nobody drew a line.

Mistake #3: The one that wasn't—"how fast can a linear actuator move?"

By early 2024, I'd built a pre-check checklist for every major purchase. But the question that completely changed my perspective—not just my process—came from a maintenance tech: "how fast can a linear actuator move?"

A few years earlier, I'd have answered "depends on the model" and moved on. Instead, I worked through the math: speed depends on screw lead and motor RPM. A 5mm lead at 3000 RPM moves at about 0.25 m/s. Add a heavy load and that number drops fast—a 200kg load can cut the available speed roughly in half depending on the screw pitch. If you need more speed than that, you're looking at a different mechanism entirely.

Then I called our regular supplier to spec the actuator. And the person on the phone said something I'd never heard from a vendor before: "We don't have deep expertise in linear actuators. We sell them, but our real depth is in Danfoss VFDs and servo controls. Here's a manufacturer who specializes in linear actuators. I'd rather point you to them than have you fight our mis-specification."

That call cost nothing. And I've spent more with that supplier in the 18 months since than in the two years before it combined. Because that honesty earned trust. Instead of a guess-and-check cycle that would have cost $4,200 and two weeks of downtime, we ordered the right actuator from a specialist at a similar price with zero rework. The supplier lost a sale and won a customer.

But doesn't admitting limits lose money?

Sure, in the short run. But the "one-stop-shop" mindset is the legacy thinking here, and it's aging badly. This was true 15 years ago when automation parts were hard to source locally and you needed a distributor with a little of everything in stock. Back then, "we have it all" meant something. Today, with overnight shipping and digital catalogs, the constraint isn't access to parts—it's access to correct information. And correct information comes from specialists, not generalists stretched across too many categories.

I've also watched the alternative play out. One of my colleagues still buys everything from a mega-distributor. Last year, they spec'd a servo system with the same confidence that burned me in 2022. Three revision cycles later, the machine builder walked away from the project. The "we can do it all" promise didn't survive contact with an actual print.

The way I see it, a vendor who says "we don't do that" is signaling three things:

  • They know what good looks like in their own niche.
  • They're confident enough to be honest with me.
  • They care about my project's outcome more than this transaction.

I'm not saying a supplier can't handle multiple product lines. I'm saying "we can do everything" is a claim I've never seen survive contact with a real project. You wouldn't ask your dentist for heart surgery. But in industrial automation, we accept this fiction that one distributor can be equally deep in drives, servo motors, linear actuators, and whatever else the catalog lists. They can't. And pretending otherwise costs buyers real money.

What I do now

Today, I keep a short list of specialists instead of one "one-stop-shop." It's why I value a vendor who sends me a Danfoss VFD FC 102 manual PDF with the relevant pages highlighted, instead of just a quote. It's why I ask "what do you actually specialize in?" before I ask "what's the price?"

And when a supplier tells me they'd rather refer me to a partner outside their depth, I don't see it as weakness. I see it as the strongest signal of professionalism they can offer. The best part of finally getting this right: after years of waste, the checklist I maintain now starts with one line—"verify what this vendor actually specializes in." We've caught 14 potential mis-specifications in the last 18 months, and zero of them became expenses.

So here's my advice, earned at a cost I'd rather not repeat: when an automation supplier tells you "this isn't our strength," listen. They just saved you from learning the same lesson I did.
